TL;DR

A borrower who arrives already known to their bank was asked to prove who they are, price a renovation nobody had approved and photograph their house, before the product told them one thing they came to find out. The work is not too hard. It is in the wrong order.

01 · The reframe

The ask is a screen problem. The problem is an order problem.

My job in week one is not to accept the brief, and not to reject it. It is to restate it until the person who wrote it recognises their own complaint inside a bigger sentence.

Six of the eight fields were already ours. Two were questions

When the data is wrong the fix does not live in my product, so the correction path exits to the bank rather than opening an editable field.

The loan is sized on what the home will be worth after work that has not started. One clean number would be lying by omission.

A field removed to make onboarding lighter can surface three steps downstream as a proposal that cannot be priced.

02 · What I bought, and what it told me

I do not run research. I buy answers to the things I do not know.

A discovery phase that lists methods is a performance. One that lists uncertainties is a plan. Plotted by what the answer cost and what being wrong would have cost.

Week two · what I boughtOrdered by price

Four cheap thingsdecided everything after

A survey, a competitive audit and a persona workshop are not on this bill. None of the three would change a decision, so none of them gets a week.

Eight screens before the account is even created.  It drifts on its own. Drag to take over.

Would they price their own loan if we showed a number first? Seven of eight did, out loud, unprompted.

Is the loan‑amount question a question? No. Seven of eight read it as a commitment.

Can this audience read a confidence score? Two of eight could. Six read a plain range perfectly.

Does anyone expect to switch to a phone at the photos? Nobody. Not one of the eight.

The rule was signed before session one: six or more of eight on one path against fewer than three on another.

04 · Three directions, tested

Three answers that disagree with each other, and why B wins.

Drawn rough on purpose, so nobody could fall in love with them, and put in front of the same eight borrowers in a counterbalanced order. Every pin below is something that happened in a session, not something I predicted.

One participant read only the upper bound and is counted as a miss, not a partial.

Tower holds this record, so Tower fixes it.

We keep your session for 14 days. Nothing you have done is lost.

Four arrive confirmed. The two that attach a lien to the home need a person to say yes, one at a time.

The rejected version is one tap away. Two of eight could read a percentage. Six restated a dollar range.

Three states, one card. Finished work shrinks to a line, so the list visibly gets shorter.

QR leads because it is fastest, but fallback_used is instrumented in case it is not.

The number does not disappear and it does not pretend. It widens, and it says why.

The bank owns the record, so the correction lives at the bank. An editable field here would make two truths.

Six screens, and every decision above is visible in one of them.

After the work, your home
could be worth

$780,000 to $915,000

This is a wide range on purpose.

We have your property records but not your renovation plans or photos yet. Both of those narrow it, usually to within about $40,000.

C2 · a range, and why it is wide

No score, because 2 of 8 could read one. The confidence is a sentence that says what narrows it.

Who decides, said plainly

“Tower reviews the final figure. We do not lend.” One line, and it prevents the most damaging misunderstanding this product can create.

Every decision carries the condition that reverses it, written now rather than reconstructed later. It is the only field in a decision record that does not decay.

Weeks 1–4

Instrument and baseline

  • Six events ship in the current sprint.
  • Four weeks of baseline per bank.
  • No user‑facing changes yet.

Weeks 5–7

Build behind a flag

  • Screens 01 to 04, Tower only.
  • 100% of Tower, 0% of Patelco.
  • Cleaner signal than a split.

Week 8

Read and decide

  • Three numbers against baseline, plus guardrails.
  • The go decision is written before the read.

Weeks 9+

Second bank, then the rest

  • Patelco inherits the flow.
  • Mapping repeats per bank.
  • Integration does not generalise.
